AI’s Four Jobs

“Should we use AI here?” is a big question with many related factors, often making it hard to answer. A more useful question is what job AI would do at this particular step.

Research into the companies furthest along with AI in their workflows found that AI reliably plays one of four roles.¹

The Communicator writes for people. It drafts an email, a summary, a proposal section or a customer reply, and a person reviews it before it goes out.

The Clerk turns messy input into structured records. It reads an invoice, an application form or a scanned document and fills in the fields in your system.

The Analyst makes a judgment. It scores, classifies or decides something, and a later step acts on that decision.

The Coordinator creates and assigns work. It opens tasks, routes them and follows up on them.

Companies almost always build the first two before the last two. That makes sense. Not only is it easier for people to imagine the AI performing well in those first two roles, but they are also low risk compared to the last two. When AI writes or files something, a person can catch the error before anything else happens. When AI decides or assigns, the output carries down the workflow on its own.

That order also tells you what controls each role needs. For the Communicator, you will need to decide who reviews the output and which audiences it may reach. For the Clerk, decide which information it can adjust and what validation is required to catch a bad entry. For the Analyst, set the thresholds where a decision must be escalated to a person. For the Coordinator, name who owns the work it creates and how its actions are logged.

This is a far more practical conversation than debating AI in general. It puts a specific question in front of you at every step of a process. Which of these four jobs is this, and who is accountable if it goes wrong?

The next time someone proposes an AI project, ask which of the four roles are relevant. If nobody can answer, the project is not yet defined well enough to be approved.
